Buying second-hand plant is one of the few decisions in construction where getting it right can improve your margin on every job for the next decade, and getting it wrong can quietly bleed a business dry through downtime, parts bills and compliance headaches.

The used market has never been busier. Tight capital budgets, long lead times on new machines and a healthy global export trade have all pushed contractors, groundworkers and hire fleets towards pre-owned equipment. But the used market is also where the least experienced buyers meet the most experienced sellers — and that asymmetry is where money is lost.

Well-maintained mid-size excavators, telehandlers and wheel loaders from the major brands are among the best value-retaining capital assets in any industry. It is not unusual for a quality tracked excavator to still be worth a substantial share of its original list price after several thousand hours — provided the undercarriage and hydraulics have been looked after.

The practical upshot: buying used lets you either put the same money into a larger, more capable machine, or free up working capital for the things that actually win you work — labour, attachments and site presence.


Hours versus age: reading the real story

New buyers fixate on the hour meter. Experienced buyers look at hours in context.

Hours are a proxy, not a measurement. A machine that has spent 6,000 hours on light landscaping duty is in a completely different condition to one that has spent 4,000 hours on a quarry face or a demolition job. Application matters more than the number on the clock.

Watch for the mismatch signals. Hour meters can be replaced or tampered with. Cross-check the clock against physical wear: pedal rubbers, seat bolsters, joystick grips, step plates and cab door seals all wear at a predictable rate. If a machine reads 1,800 hours but the operator’s seat is polished through to the foam, something does not add up.


The inspection: what to check, in order

If you can only do one thing before buying, do a structured physical inspection. Work through it in this sequence.

1. Cold start

Insist on starting the machine from cold. A warm engine on arrival is a classic way to mask hard starting, blue smoke and low compression. Listen for knocking, watch the exhaust for the first thirty seconds, and check whether the machine settles into a smooth idle.

2. Undercarriage (tracked machines)

This is the single largest wear cost on a tracked machine, and it is frequently cited as accounting for a very large share of a machine’s lifetime maintenance spend. Check track tension, sprocket tooth profile (sharp, hooked teeth mean advanced wear), idler wear, roller oil leaks and pad depth. A worn undercarriage on a 20-tonne excavator can be a five-figure bill.

3. Hydraulics

Cycle every function to full extension and retraction. Look for drift (a boom that sinks under its own weight), jerky movement, and weeping seals on rams. Check hydraulic oil for milkiness (water ingress) or a burnt smell. Inspect hose routing for chafing and non-original repairs.

4. Pins, bushings and the working end

Slew the machine and rock the bucket. Excessive play at the pins is normal wear, but it tells you what you’ll be spending in year one. Check the boom and dipper for weld repairs — a machine that has been straightened after a serious incident will show telltale grinding marks and inconsistent paint texture.

5. Structure and chassis

Look underneath. Bent or cracked track frames, welded chassis repairs and heavy corrosion in the belly plate area are strong reasons to walk away.

6. Electronics and ECU

On modern machines, plug in. A diagnostic read will show stored fault codes, regeneration history on the DPF and any derate events. Sellers who resist a diagnostic scan are telling you something.

7. Fluids and filters

Pull the engine oil dipstick and look for metallic glitter. Check coolant for oil contamination. Ask when the filters were last changed — and whether receipts exist.


Provenance: the check most buyers skip

A machine’s paperwork is worth as much as its condition.

Ask for the full service history, original purchase documentation, and the PDI (pre-delivery inspection) record if available. Verify the serial number on the ID plate against the number stamped into the chassis — these should match, and a machine where the plate is missing, riveted on badly, or mismatched is a serious red flag.

Plant theft is a persistent problem in UK construction, with industry bodies estimating losses running to around £1 million a week across construction and agriculture. Recovery rates for unmarked machinery are notoriously poor. Before you pay, run a provenance check. It costs very little compared with buying a stolen machine and losing both the asset and the money.

Also confirm there is no outstanding finance on the machine. In the UK, finance houses retain title until the agreement is settled — and if there is finance owing, the machine can be repossessed regardless of what you paid the seller.


The UK compliance trap: emissions and the NRMM zone

This is where used-plant buyers get caught out most often, and it deserves its own section.

Construction machinery is classified as Non-Road Mobile Machinery (NRMM), and engines are graded by emissions “Stage” — from Stage I (oldest and dirtiest) through to Stage V (current). An older, cheaper machine may be perfectly serviceable and still be legally unusable on the site you bought it for.

Greater London operates a Low Emission Zone for NRMM. Since 1 January 2025, machinery with a rated engine power between 37kW and 560kW used on relevant construction and demolition sites across Greater London must meet Stage IV as a minimum, with generators required to meet Stage V. The standard tightens to Stage V across London from 2030, and from 2040 only zero-emission machinery will be permitted. All qualifying machines must also be logged on the online NRMM register by the principal contractor.

The practical advice is simple. Before you buy, find the engine data plate and record the emissions stage and type approval number. If your work involves London, major infrastructure frameworks, or tier-one contractor sites, a Stage IIIA machine may be a bargain you can never actually deploy. Several major contractors now apply Stage V requirements to sites nationwide as a matter of internal policy, well ahead of any legal obligation.

Note the quirk in the rules: machines rated below 37kW fall outside the zone’s requirements entirely, which is one reason compact plant remains so liquid in the used market.


Five things buyers routinely get wrong

1. Buying the machine and forgetting the attachments. A quick-hitch, a set of buckets and a breaker can add a significant sum to the real cost of getting a machine working. Negotiate attachments into the deal, and check hitch compatibility (there are several competing standards) before you commit.

2. Ignoring transport costs. Moving a 20-tonne machine across the country on a low-loader is not a rounding error. A cheaper machine 300 miles away is often not cheaper.

3. Underestimating parts availability. Some brands have excellent UK parts networks; others will have you waiting weeks for a hydraulic component from overseas. Before buying an unfamiliar make, check what a common wear part actually costs and how quickly it arrives.
